Quick answer

In 2026, roughly 4.7% of applications reach an interview for business roles and 3.6% for technical, about half the 2021 rate. Around 10.4% of interviewed business candidates receive an offer, 7.3% for technical, and 82% of offers get accepted. The interview stage is where the funnel actually narrows.

Every recruiting team has a funnel chart. Applications at the top, hires at the bottom, a percentage on each arrow. What almost no team has is a defensible answer to the question underneath it: is 8% interview-to-offer good, bad, or just what a hard req looks like this year.

The honest answer is that most published benchmarks cannot tell you, because they are not counting the same thing. One 2026 report puts interview-to-offer at 7.0% for small business and 72.2% for enterprise, out of a single dataset under a single stated definition. Both are real numbers. Something other than company size is doing the work.

So this piece does two jobs. It gives you the 2026 stage-by-stage numbers with the denominator stated every time, and it points at the one interval in the funnel that none of the major benchmark reports measure at all.

The 2026 recruiting funnel, stage by stage

Ashby's stage passthrough rates, meaning the share of candidates at a stage who advance to the next one:

* Recruiter screen: about 35% (52% for referred candidates)

* Onsite: 24% (36% for referred candidates)

* Post-onsite decision: 95%

* Offer: 81% (85% for referred candidates)

Gem's end-to-end view, measured from the top of the funnel rather than stage to stage:

* 8% of applicants advance past the initial screen

* 0.5% of applicants ultimately receive an offer

* 82% of candidates who reach the offer stage accept

* Roughly one hire per 200 applications

Notice that Gem's own arithmetic does not close cleanly: 0.5% receiving an offer at an 82% acceptance rate gives about one hire per 244 applications, not 200. That is not a reason to discard the figures. It is a reason to quote one of them at a time rather than stacking them into a single sentence.

Application to interview: the number that halved

This is the cleanest before and after in the whole dataset. Ashby's Recruiter Productivity report, drawn from 109 million applications across 247,000 jobs, puts it plainly: a candidate is roughly 50% less likely to receive an interview today than five years ago.

The tempting read is that screening got stricter. The competing explanation is that the denominator exploded. Greenhouse, working from 640 million applications across more than 6,000 North American organizations, reports annual applications per recruiter rising 411.8% since 2022, from 146 to 746, while recruiters per organization fell 55.6%. Applications per hire climbed 157.7% over the same window.

Neither report establishes causation. But the simpler explanation is arithmetic rather than judgment: a roughly fixed number of interview slots, now divided across more than five times the application volume. That distinction matters, because the selectivity story implies a quality problem and the volume story implies a capacity one. Only the second is fixable with process.

Interview to offer: 7% to 10%, and why vendors disagree by an order of magnitude

Now compare. Nucleus Research, in a 2026 report hosted by iCIMS, puts its interview-to-hire ratio between 22% and 27% by industry, from a survey of more than 1,000 talent acquisition leaders. That metric counts offers accepted over interviews conducted, so both the numerator and the denominator differ from Ashby's. Employ, working across 6,640 customers, reports 72.2% for enterprise, 16.6% for mid-market and 7.0% for small business, and defines it the way Ashby does, as candidates who reach the interview stage and receive an offer.

That last point is the problem. A tenfold spread inside one vendor's own customer base, under one stated definition, is not a finding about company size. It means the metric is not being computed the same way across segments. Three different quantities routinely travel under this single label:

* Offers divided by all candidates who had any interview, which is what Ashby reports and produces single-digit rates

* Offers accepted divided by interviews conducted, which is what Nucleus reports and lands in the twenties

* Offers divided by interview events rather than by people, which is a workload ratio and not a conversion rate at all

Before you benchmark your team against anything, write down which of those three your ATS is reporting. Averaging across the published figures produces a number that describes nothing.

Offer to hire: the stage that holds

This is the most reliable number in recruiting, precisely because independent publishers keep landing on it. Gem reports 82%. Ashby reports 81% offer passthrough in its operations dataset and about 80% in its separate startup hiring dataset. SmartRecruiters, across roughly 90 million applications, puts it as one in five US candidates declining. Three publishers, four readings, one answer.

Two splits are worth carrying into your own reporting. Ashby's offer acceptance analysis, covering 230,000 applications that reached the offer stage between January 2021 and March 2024, found technical roles accepting at 73% against 84% for business roles. And it found that time in the offer stage predicts the outcome: accepted offers averaged about two days, declined offers about six.

That second finding is the useful one. A slow offer is not a neutral offer. By the time a decision has been open for a week, the candidate is usually not deliberating, they are waiting on someone else.

One caveat on your own decline rate: Ashby found that employer-rescinded offers accounted for 17% of declined technical roles and 27% of declined business roles. A meaningful slice of what your dashboard calls a decline was your own company changing its mind.

Ashby's Q1 2026 figures show interviews per hire at 11.7 for business roles and 17.6 for technical, against roughly 8 and 11 in 2021. By job family the spread is wider: Data at 19.5, Product Management at 18.0, Engineering at 17.9, Customer Support at 9.5. Gem, from an independent dataset, reports interviews per hire up 33% since 2021.

The number that keeps this honest is on the same page. Those 12 to 18 interviews resolve into only 4 to 5 scheduled interview events per hire, because a panel is many interviews inside one calendar block. If you are sizing coordinator capacity, events are the unit that matters. If you are sizing interviewer load, interviews are.

Greenhouse's March 2026 benchmark adds the workload view: 22.7 interviews per job, 12.3 interview hours per hire, and 650.5 annual interviews scheduled per recruiter, up 128% since 2022. Note that 22.7 is per job, not per hire. It is one of the most frequently misquoted figures in recruiting content.

The stage the benchmarks do not measure

Every stage above has a rate attached to it. Between "we want to move this person forward" and "the interview is on the calendar" there is an interval with no rate at all, and it is not short.

Ashby's Recruiting Coordination report, covering 2.8 million candidates across more than 5.1 million interview events, found that about half of candidates return their availability within 24 hours, and that the median time from availability request to interview start is five to six days. Roughly 65% complete the first interview within a week. The last 8% to 10% linger beyond two weeks.

The candidate is not the bottleneck. They answered on day one. Ashby's own conclusion is that the largest opportunity for faster coordination sits in the gap between an interview being scheduled and it actually beginning. In the 2026 operations report they go further, naming two metrics most teams do not track, Stage to Schedule and Schedule Lead Time, and stating that lead time tends to be the larger of the two.

Panels widen it. Only 34% of panel interviews are scheduled within one day, against 54% of single-event interviews.

Then look at what that delay costs. Cronofy's 2024 candidate survey of 12,000 candidates across seven countries found 42% saying they have left a recruitment process because scheduling an interview took too long. Only 9% got a first interview scheduled within a day of applying, while the largest single group, 31%, waited two to three weeks.

And in Greenhouse's 2025 Workforce and Hiring Report, the most common trigger for a US candidate ghosting an employer was poor communication or long delays from the employer, at 24%. The margin is narrow: a poor interview experience follows at 23%, and a better opportunity elsewhere and the salary itself tie at 22%. Process delay is sitting level with every substantive objection a candidate could have about the job.

Our own 2025 platform data, drawn from 257,946 coordination signals, points the same way. Average time from scheduling trigger to interview was 5.9 days with availability-based scheduling and 3.9 days when candidates self-scheduled, a difference we broke down in our analysis of self-scheduling. Across those signals, 76% were accepted, 5% declined and 18% were flagged as needing a human to intervene before the interview could happen.

Be precise about the claim, though. Nobody has published a measured conversion rate for invitation to interview-occurred, so no one can honestly say this is the largest drop-off in the funnel. What the evidence supports is narrower and still damning: it is the largest untracked delay, and delay is the single most cited reason candidates leave.

How to benchmark your own funnel

Start by writing down the denominator for each rate your ATS reports, then segment technical against business roles before comparing to any published figure. Measure the days between stage entry and interview start separately, because standard funnel reporting hides it inside time to hire.

Five steps, in order:

* Write the denominator next to every rate on your dashboard. If nobody can say what a number is divided by, it cannot be benchmarked against anything.

* Split technical and business roles before you compare. The gap runs through every stage: 7.3% against 10.4% at interview to offer, 73% against 84% at acceptance, 48 days against 38 days from application to offer. A blended figure describes neither.

* Measure Stage to Schedule and Schedule Lead Time as separate numbers. Time to hire is the sum of these delays, so it tells you the total without telling you where to push.

* Track how long offers sit open, not just whether they close. Two days against six is the strongest early warning signal in the dataset.

* Check your reschedule and intervention rate. Across our own 2025 data, 14% of interviews were rescheduled and 18% of scheduling signals needed a person to step in. Both are invisible in standard funnel reporting and both consume days.

What that shape tells you is that the interview stage is where both the loss and the cost concentrate. It absorbs the most candidates, consumes the most hours, and contains the one interval nobody puts a number on.
